Answer engine optimisation vs SEO: what actually changes?
AEO and SEO overlap more than either camp admits. What genuinely differs, what is the same work with a new label, and how to decide where the budget goes.
The short answer
SEO optimises a page to rank in a list. AEO optimises a passage to be extracted as an answer. They share most of the technical foundation, and diverge on the unit of selection and on what failure looks like.
What is genuinely the same
It is worth starting here, because the marketing around AEO tends to imply a clean break and there is not one.
Crawlability, indexation, site speed, information architecture and internal linking are the same work with the same tools, and Google documents its own crawlers in one place. A page that cannot be crawled cannot be retrieved. A slow page loses on both. A site with no internal linking is hard for either system to understand.
Topical coverage is also the same instinct. Both reward a site that covers a subject properly rather than one that publishes a single page and hopes.

Roughly two thirds of AEO work is SEO work you should have been doing anyway. Anyone selling AEO as a wholly new discipline is either overcharging or has not looked closely.
What genuinely differs
The last row is the one that changes budgeting conversations. An AI Overview answers the question on the results page, so being cited in one produces brand exposure and considerably less traffic than the equivalent conventional ranking. Reporting the two as though they behave the same way misleads whoever reads the report, which is why tracking them separately matters.

How to split the budget
- Keep the technical foundation as one line. It serves both, and splitting it invents an argument about work nobody disputes.
- Treat the content restructuring as an AEO line, because it is a genuine change in how you write rather than more of the same.
- Carve out the off-site citation-sources programme separately. It has no SEO equivalent and it is where most AI citations actually come from. We set out how to split the budget in more detail.
- Carve out measurement separately too. AI visibility metrics do not exist in your existing search reporting and cannot be derived from it.
- Do not move budget out of SEO to fund this. Google's AI surfaces are grounded in Google Search, so weakening conventional performance weakens the AI surfaces above it.
Which to prioritise
If your organic search is weak, fix that first. Gemini grounds in Google Search, AI Overviews are generated from pages already ranking, and Copilot runs on the Bing index. A site that ranks nowhere has no foundation for any of it.
If your organic search is strong and you are still absent from AI answers, the problem is almost never your content. It is either a crawler directive blocking a retrieval bot, or an absence from the third-party sources the assistants are actually citing. Both are diagnosable in days, and showing up in AI Overviews when you already rank works through the five usual causes in order.

Will AEO replace SEO?
No. The claim is good marketing and poor analysis. Google's AI surfaces are built from its search index, so conventional ranking remains the entry ticket to the largest AI surface in the market.
Can our SEO agency do AEO?
The content and technical parts, usually yes, and you should ask them to. What most SEO agencies are not set up for is the off-site citation-source programme and the measurement layer, because neither resembles anything in a standard SEO retainer.
Do we need new tools?
For measurement, yes, because AI visibility metrics do not exist in Search Console or a rank tracker. For the content work, no. Check what any new tool actually counts before you trust its headline number, and consider running the manual check first.
